SEO Believer is a solo SEO and GEO (generative engine optimization) consultancy for Front Range service businesses. It exists to close a trust gap: Boulder and Denver business owners have heard "SEO is dead," don't know whether AI search changed the rules or killed the whole channel, and can't tell a real operator from an agency selling vanity metrics.
Our wedge is proof, not promises. Annette Thompson has been ranking websites since 1995 (she founded adoption.com), and she runs SEO Believer's own visibility the same way she'd run a client's: publicly, with dated numbers. The flagship proof asset is the Bone Voyage Dog Rescue case study, a domain rating climb from 0.9 to a peak of 62 (the sharpest part of that climb, roughly 12 to 62, happened in about a year of focused work), 31,310 ranking keywords at peak, and 4,000+ dogs placed into homes, all with zero paid advertising. Our second proof asset, Rebuilding Seminars, is a signed, in-flight engagement for a national divorce-recovery organization, and we are publishing its starting conditions and progress log in real time rather than waiting for a win to write it up.
The business model is a simple four-step ladder, live on seobeliever.com today: a free Visibility Snapshot, a $500 MiniFix (the top 3 fixes from the Snapshot, done in a week), a $4,500 Sprint (30 days of focused execution on one high-leverage problem), and $1,500/mo Monitoring (6-month minimum, plus scoped campaign add-ons). No PPC, no ad management, no long-term lock-in above the Monitoring floor. We enforce one client per business type per market, because local map-pack SEO is zero-sum: we structurally cannot serve two competitors in the same category and city, so we make that constraint the pitch instead of hiding it.
SEO Believer is self-funded and solo-operated, multiplied by Claude-Code-driven workflows that let one person deliver work that would otherwise take a small team. That shapes the strategy: serialize case studies instead of running five at once, prove the model completely on Rebuilding Seminars before adding a second anchor client, and let revenue (not funding) pay for the first hire. A parallel, time-boxed bet, a done-for-you AI implementation service line for HIPAA-clean wellness practices (medspas, health coaches, functional nutritionists), is running its own pitch clock: five practices pitched by August 10, 2026, or the vertical gets shelved and we stay SEO-only. At solo-operator maturity, the core SEO/GEO business is worth an estimated $60,000 to $180,000+ a year; with the AI implementation line surviving its pitch window, the combined ceiling is an estimated $60,000 to $240,000+.
2. Problem and Opportunity
The Confidence Gap
Front Range business owners in the $150K-$5M revenue range have read the "SEO is dead" headlines and don't know whether to believe them. They're running Google Ads because they don't trust their organic ranking, they've maybe hired an agency once for $3,000-$8,000/month with a 6-month lock-in and vague deliverables, and they've watched Google AI Overviews and ChatGPT search show up in the conversation without knowing whether they show up in the answers. The "is SEO dead 2026" search itself is the signal: it's not a nihilist question, it's someone deciding whether to keep spending money on a channel they can't personally evaluate.
The Citation-Invisibility Problem, Specifically
If a Boulder patient asks ChatGPT or Perplexity to recommend a med spa, a cosmetic dentist, or an orthodontist, most genuinely good local businesses do not show up. Our own whitespace testing (2026-05-31, three verticals, Boulder vs. Denver) found cosmetic and implant dentistry and med spas/aesthetics wide open in Boulder: a citation vacuum, no editorial authority claimed by anyone, aggregator-dominated at best. The Consideration-Query Gap
For high-ticket, high-research categories (dental implants, orthodontics, med spa procedures, hormone therapy), AI Overviews now appear in 92-97% of research-stage queries, versus roughly 15% for ready-to-buy local queries where the Maps 3-pack still dominates. Buyers in our target verticals spend days researching before they call, and that research is moving to AI faster than the rest of the market has noticed. AI search is still a small share of total traffic (roughly 1% today), but it is growing an estimated 165x faster than organic. The seat is empty and filling.
Why Nobody Has Taken the Seat
Traditional SEO agencies (Volume Nine, Boulder SEO Marketing, and the rest of the Colorado field) mostly argue that AI search matters. Almost none of them turn their own business into a dated, falsifiable, public proof point the way we do. The field is crowded on domain age and review count, and shallow on GEO. That is the whitespace: not a new tactic, but proof, published where a skeptical buyer can check it.
3. Solution: What SEO Believer Does, End to End
We run one ladder, in public, with no hidden pricing:
- Free Visibility Snapshot. We check a prospect's Google presence, Maps listing, AI search visibility (ChatGPT, Claude, Gemini, Perplexity), and on-page fundamentals, then send a graded snapshot with the highest-impact fixes, delivered as a short Loom walkthrough plus the written report. No call required, no pitch at the end unless we think there's a fit, and we say so once.
- MiniFix ($500, one week). We implement the top 3 fixes the Snapshot surfaced, verified before and after, with a short Loom explaining what changed. This is the lowest-risk way for a prospect to see how we work before committing to anything bigger, and for a small business it may genuinely be all they need.
- Sprint ($4,500, 30 days). Thirty days of focused execution on one high-leverage problem, scoped specifically before we start: a Google Business Profile build and citation push, an AI-search visibility push (schema, llms.txt, structured content), a technical cleanup after a migration, a content cluster around one keyword theme, or a Maps-ranking recovery. Weekly progress updates, a final report, and a 30-day post-Sprint check-in.
- Monthly Monitoring ($1,500/mo, 6-month minimum). Weekly rank tracking across target keywords, the local pack, and AI citation mentions; a monthly written report; a monthly 60-minute strategy call; one content update or optimization per month; and a "drop everything" alert if a major algorithm update or technical issue hits. Six months is the floor because months 1 and 2 rarely tell you anything real.
- Campaign add-ons, scoped and priced separately for Monitoring clients who want more: content cluster builds, seasonal campaign pages, review-generation systems, citation expansions. No PPC, no ad management; we send that work to someone who lives in it.
Underneath the client-facing ladder, every engagement runs on the same operating system: canonical entity data (name, address, phone, description variants) that every schema block, directory listing, and piece of content pulls from so NAP data never drifts; a weekly AI-citation tracking script that logs whether we (and our clients) get mentioned by name across the major AI platforms; and a public prediction scoreboard per client, dated baseline plus written 30/60/90-day predictions with actuals posted next to them, misses included.
4. Positioning and Differentiation
SEO Believer's positioning: the SEO consultant in Colorado who runs your campaign like a lab. Evidence-based, a genuine scientific background (BS in Medical Technology and Biochemistry), and AI-assisted workflows that let one operator deliver agency-quality work at a fraction of agency pricing. GEO is the credential layer on top, not the whole pitch: we track AI citations weekly on our own properties and rank our own properties first, in public, before we ask anyone to trust us with theirs.
Vs. Volume Nine (Denver, the real benchmark). Twenty years in business, 25+ quantified case studies, and they've already shipped real GEO infrastructure (llms.txt, an AI-instructions page, a free GEO grader tool, AI-attributed-revenue case studies). We cannot out-age them. We can out-focus them: they're Denver-only with no north Front Range presence, and their AI proof skews ecommerce/B2B, not local service businesses.
Vs. Boulder SEO Marketing (the closest direct rival). Multi-office, a true Boulder footprint, founder-led by a visible AI/SEO personality (Chris Raulf) who runs an AI SEO & GEO Summit, with real case studies. This is the firm a comparison-shopping Boulder prospect will find. Our answer is depth of proof, not breadth of marketing: a dated, falsifiable AI-citation case study on our own brand, refreshed weekly, that a prospect can check themselves before they ever get on a call with us.
Vs. generalist SEO tools (Ahrefs, Moz, Semrush). These are software companies selling to people who already know SEO. Our buyer doesn't want a $100-$400/month dashboard they can't interpret; they want someone who interprets it for them and shows their own work first.
The differentiation, in three points:
- The public, falsifiable proof asset. Not one competitor in the Colorado field turns their own business into a dated, citation-level case study for local service verticals. It's the most copyable idea in this plan, so speed and consistency are the actual moat, not the concept.
- Solo-operator economics. AI-assisted workflows let one person deliver what a small agency team would otherwise need, which is the entire reason we can price a 30-day Sprint at $4,500 instead of $10,000+.
- Honest scope, always. We tell a prospect when we're not a fit, we don't discount to close, and we enforce exclusivity even when it costs us a deal, because the promise ("I'll get you into the map pack") is only honest if we aren't also working for the business next door.
5. Target Market and Beachhead (ICP)
Primary ICP: the Front Range service business owner. Age 35-60 (sweet spot 40-55), owner-operator of a service business or professional practice in Boulder, Denver, Longmont, Louisville, Lafayette, Broomfield, or the wider Front Range. Verticals: contractors, healthcare/wellness (physical therapy, chiropractic, functional medicine, med spa), professional services, and small e-commerce. Revenue $150K-$5M/yr, staff of 2-25, owner still making the marketing calls. They're running Google Ads because they don't trust organic, they've tried an agency once and been burned by vague reporting, and they secretly fear being unmentionable when someone asks an AI chatbot to recommend a provider in their category and city.
Beachhead verticals, ranked by evidence, not guesswork. Our AI-whitespace testing and the 25-company case-study filter (a candidate must be "on the cusp" on at least two of map-pack position, organic ranking, or AI-answer visibility, have a code-fixable primary blocker, and represent high per-customer deal value) rank the beachhead as: (1) cosmetic/implant dentistry, (2) orthodontics, (3) med spas and aesthetics, (4) HRT/TRT clinics in franchise-light metros, (5) cosmetic surgery, opportunistically. We deliberately dropped personal injury law (saturated/closed), wealth management, LASIK/cataract, and fertility/IVF as poor near-term bets.
Geography is tiered, not flat. Tier 1 (the core): Boulder, for home turf and referral density, and Denver metro, raided specifically through the AI-citation surface where competition is near zero even though the traditional map-pack surface is brutal. Tier 2 (fast-win complements): Longmont (~100k) and Broomfield (~75k), real business bases with low competition and near-certain 60-day map-pack wins, good for seeding proof early. Tier 3 (opportunistic only): Lafayette, Louisville, Superior, Erie, Niwot, taken only when a standout, code-fixable, AI-invisible business appears.
Secondary ICP: the solo creator / small business owner (national, education audience). Substack writers, course creators, and solo service-business owners who read SEO content but don't primarily pay for consulting. This audience feeds the Substack, the AI-citation multiplier effect, and eventual referrals; it is not the revenue engine.
Current pipeline, by name. Rebuilding Seminars is our first signed client and the live "case study zero." Evolution Dermatology + Wellness has a full evidence-backed pitch package ready (owner Pauli Morrow is the direct decision-maker; the med-spa cash-pay gap, not AI citations, is the lead). Boulder Dental Arts (Dr. Jeffrey Patrician) and Yamashiro Orthodontics (Dr. Jan Yamashiro) both have outreach drafted and are waiting on Annette's go-ahead to send.
6. Market Size
Market sizing here is directional. This is a solo, service-based consultancy, not a platform, so the relevant constraint is operator capacity, not addressable dollars.
- Total Addressable Market (TAM): The global SEO services market is commonly estimated in the tens of billions of dollars annually, with the U.S. local/SMB search-marketing segment representing a meaningful slice of that. This is not our actual market; we compete for a tiny, geographically bounded slice of it.
- Serviceable Addressable Market (SAM): Service businesses in the Boulder-Denver-Longmont-Broomfield corridor, in our target verticals (medspas, cosmetic/implant dentistry, orthodontics, wellness/HRT clinics, professional services, contractors), with $150K-$5M in revenue and no in-house SEO capability. A conservative directional estimate: several hundred qualifying businesses across Tier 1 and Tier 2 geography and our five priority verticals, of which a meaningfully smaller number are actively evaluating SEO spend in a given year.
- Serviceable Obtainable Market (SOM): Bounded almost entirely by our own exclusivity rule and solo capacity, not by demand.
- The matrix: one exclusive client per (business type x market) means the real ceiling is roughly 5 priority verticals x 6 Tier 1/2 markets, about 30 theoretical exclusive territory slots.
- The real constraint: realistic solo-operator capacity, given ~15 hours/week of Claude-Code-multiplied bandwidth, is 8-12 active Monitoring retainers plus a rotating slate of MiniFixes and Sprints.
- Conclusion: at the top of that range (10 Monitoring clients at $1,500/mo, a steady cadence of Sprints and MiniFixes, occasional add-ons), the core SEO/GEO business lands in the $150,000-$180,000/year range, consistent with Annette's own stated $60,000-$180,000+ ceiling for this line alone.
7. Revenue Model and Pricing
The live pricing ladder on seobeliever.com, unchanged since it shipped and enforced nationally with no discount tiers:
Visibility Snapshot: Free. Graded assessment across Google, Maps, and AI search, delivered as a Loom plus a written report. Lead generator only; the deliverable is deliberately narrow (diagnosis, not a full prescription) so it creates real curiosity toward the paid steps rather than solving the whole problem for free.
MiniFix: $500, one-time, one week. The top 3 fixes from the Snapshot, implemented and verified. Typical fixes: broken indexing, missing schema, Google Business Profile corrections, title/description rewrites, one page's content repaired. The lowest-risk way to prove out working together before a bigger commitment.
Sprint: $4,500, one-time, 30 days. One high-leverage problem, scoped in a kickoff call, executed over 30 days with weekly updates, a final report, and a 30-day check-in. Example sprints: GBP setup plus local citation build, AI-search visibility infrastructure (schema, llms.txt, structured content), technical cleanup after a migration, a content cluster for one keyword theme, or local-rank recovery after a Maps update.
Monthly Monitoring: $1,500/mo, 6-month minimum. Weekly rank and AI-citation tracking, a monthly written report, a monthly strategy call, one content update per month, and a standing alert channel for major algorithm or technical issues. Six months is the floor, not a sales tactic: month 1 and 2 rarely produce a signal worth reporting on.
Campaign add-ons: scoped and priced individually, available to Monitoring clients only. Content cluster builds, social graphics, seasonal campaign pages, review-generation systems, citation expansions. Explicitly no PPC and no ad management.
Market exclusivity is part of the pricing story, not a footnote. Local map-pack SEO has exactly three positions; if we rank one client into the top 3, we structurally cannot do the same for their direct competitor. One client per business type per market is the clean, honest number, and we've reframed it as premium positioning: we take one business per market and make them the one, first come, first served.
AI Implementation service line (parallel, time-boxed). A separate, done-for-you offer for HIPAA-clean wellness practices (medspas, health coaches, functional nutritionists, integrative studios, cash-pay, under 10 staff): a $1,500 flat AI Health Practice Audit as the entry product, then three retainer tiers at $2,500/mo, $4,500/mo, and $7,500/mo for progressively deeper marketing and workflow automation. Built on Claude Code plus Telnyx, deliberately avoiding GoHighLevel dependency. Months 1-4 are HIPAA-clean use cases only (no patient data); infrastructure for anything touching patient data doesn't get built until month 4-6 at the earliest, and the highest-touch offering (AI lab-narrative service for functional lab panels) is gated behind Annette's own Medical Technologist credential or a licensed clinical partner and doesn't start before month 6.
8. Unit Economics
The ladder is designed so each rung earns the right to the next one, and the economics work at every step because the work is productized, not hourly.
- Snapshot to MiniFix: $0 to $500. Low-friction entry; a prospect who says yes here has already self-selected as a real buyer, not a tire-kicker.
- MiniFix to Sprint: $500 to $4,500 (9x). A Sprint client has seen our work firsthand and is buying a specific, scoped outcome, not "SEO" in the abstract.
- Sprint to Monitoring: $4,500 one-time to $1,500/mo, 6-month minimum ($9,000 minimum contract value). A Monitoring client has been through at least one Sprint in most cases and is paying to protect and extend a foundation that already exists, a much easier sell than starting cold.
- Blended annual value of a full-ladder client: Snapshot ($0) plus MiniFix ($500) plus one Sprint ($4,500) plus 12 months of Monitoring ($18,000) equals roughly $23,000 in year-one revenue from a single client who climbs the entire ladder, before any add-ons. Not every client climbs the whole ladder, and that's fine; the ladder is designed to filter honestly rather than upsell aggressively.
- Cost structure: Solo operator, AI-assisted (Claude Code) workflows for technical fixes, schema generation, content drafting, and citation tracking. No employees yet; the plan is to hire only once revenue covers a salary outright, not before. Marginal cost per client is mostly Annette's time, the real capacity constraint the exclusivity rule and the 8-12 client Monitoring ceiling are both built around.
- AI Implementation line, separately: a $1,500 flat audit funds discovery; retainers at $2,500-$7,500/mo carry materially better margins once the Claude Code + Telnyx automation stack is built once and reused across clients, the entire economic case for adding the vertical rather than staying pure-SEO.
9. Go-to-Market
We are solving a credibility problem before a demand problem: nobody doubts that SEO exists, they doubt whether it's worth paying a specific person for it. So go-to-market is proof-first, sequential, and deliberately narrow at first.
Phase A: Case Study Zero (Rebuilding Seminars)
Already signed, already live, with public starting conditions and a progress log documenting real conditions (zero prior SEO engagement, no schema, no AI visibility) against real 90-day targets (domain rating past 20 with 15+ new referring domains, GBP appearing in Maps for divorce-recovery queries in at least 2 cities, at least one AI citation, schema deployed and validated, Core Web Vitals passing). This is the fastest possible publishable proof because the relationship and the willingness to be documented already exist. Nothing else scales until this one loop is published end to end.
Phase B: One New Boulder Anchor
Gated on Phase A's 30-day signal, not run in parallel with it. The evidence-backed pitch for Evolution Dermatology is built and waiting on a discovery-call date; Boulder Dental Arts and Yamashiro Orthodontics have outreach drafted and ready to send on Annette's go-ahead. The offer for early anchors: a discounted or free pilot in exchange for permission to publish a named before/after, baseline data access (Search Console, Analytics, GBP), and a Google review plus LinkedIn recommendation at the end.
Phase C: Compounding Infrastructure
Weekly HARO/Qwoted response scanning for expert-quote placements (the single highest-leverage activity for both backlinks and AI-training-data presence), guest-post pitches to Search Engine Journal, Search Engine Land, Moz, and local outlets like BizWest, 3x/week LinkedIn posting in Annette's own voice, and genuine (not spammy) participation in r/SEO, r/bigseo, r/Boulder, and r/Denver.
Phase D: Local Citation and Directory Infrastructure
Running in parallel with client work: Google Business Profile, Apple Business Connect, Bing Places, Yelp, Facebook, and LinkedIn as Tier 1; industry directories (Clutch, UpCity, GoodFirms) and Chamber/BBB listings as Tier 2; regional and citation-density directories as Tier 3, submitted deliberately over 7-10 days rather than blasted in one day.
The engine underneath all four phases: a weekly AI-citation audit across ChatGPT, Claude, Gemini, and Perplexity against a fixed list of 20 queries mirroring our Tier 1/2/3 keyword targets, logged and summarized monthly. We built this for our own brand first, and it becomes the same reporting template every client eventually receives.
10. Defensibility and Moat
- The public, dated, falsifiable proof record. Bone Voyage (completed: DR 0.9 to a peak of 62, 31,310 ranking keywords, 4,000+ dogs placed, zero paid ads) and Rebuilding Seminars (in-flight, published from day one including the parts that haven't worked yet) are both proof assets a skeptical buyer can check themselves, not a claim they have to trust. No competitor in the Colorado field currently does this for local service verticals.
- Solo-operator, AI-multiplied economics. Claude Code workflows let one person do schema generation, content drafting, technical audits, and citation tracking at a speed and price point a traditional agency staffing model can't match, which is the entire reason the Sprint can be priced at $4,500 instead of five figures.
- Vertical + geographic focus, chosen from evidence, not preference. The 25-company case-study filter (on the cusp, code-fixable blocker, high deal value, motivated owner) and the AI-whitespace testing that ranks dentistry, orthodontics, and med spas above personal injury law or LASIK are not guesses; they came from live testing of what AI platforms actually cite today in Boulder versus Denver.
- The exclusivity constraint, reframed as a moat. Competitors selling "everyone can be #1" pitches are making a promise they can't keep in a zero-sum map pack. We can't make that promise to two competitors at once, a limitation that also becomes the sales pitch: we take one of you, and we make you the one.
- First-mover speed on a copyable idea. The public-citation-case-study idea is not defensible by patent or exclusivity, only by being first, fastest, and most consistent. That is an explicit, accepted risk, addressed in Section 12.

Our wedge: nobody else in this field makes their own visibility a public, checkable proof asset for local service businesses. We win the trust conversation before the pricing conversation even starts.
12. Risks and Assumptions
- Solo-operator capacity ceiling. One person, even AI-multiplied, caps active Monitoring clients at roughly 8-12 and limits how many Sprints run concurrently. Mitigation: the productized ladder and Claude Code workflows exist specifically to raise that ceiling, and the explicit plan is to hire only once revenue covers a salary outright, not before.
- Market exclusivity is self-limiting by design. The one-client-per-(business type x market) rule caps total addressable revenue in any single territory. Mitigation: the constraint is reframed as premium positioning (exclusive territory, not scarcity apology), and the real lever is expanding the matrix, more verticals in Boulder/Denver (deep) or the same vertical across more Tier 2 markets (wide), a fork we haven't yet committed to in one direction.
- The core differentiator (a public AI-citation case study) is copyable. Volume Nine or Boulder SEO Marketing could decide to do the same thing tomorrow. Mitigation: speed and consistency are the actual moat, not the idea; being first and never missing a weekly update compounds faster than a competitor can catch up.
- GEO is being oversold relative to its current traffic share. AI search is roughly 1% of web traffic today, even though it's growing ~165x faster than organic. Mitigation: we sell both together deliberately, lead every case study with the Maps/organic volume win (the near-term ROI that convinces an owner the engagement worked), and layer the AI-citation win as the ahead-of-the-curve differentiator, not the headline promise.
- Only one case study is complete; the second is still in-flight. Bone Voyage is a nonprofit result (different link economics than a service business will ever get), and Rebuilding Seminars has not yet hit its 90-day targets. Mitigation: deliberate "case study zero" discipline, serialize hard, get one complete published loop before adding a second anchor, because a weak result published too early is worse than one that isn't published yet.
- The AI Implementation vertical could distract from the core SEO business. Two service lines under one solo operator risks split focus. Mitigation: a hard, dated kill rule. Pitch 5 wellness practices by 2026-08-10; if zero buy-in after 10 pitches, shelve the vertical. A second gate at month 6 requires at least 3 retainers or the line folds back into SEO-only.
- HIPAA/regulatory exposure in the AI Implementation line. Wellness practices eventually want patient-data workflows. Mitigation: months 1-4 are HIPAA-clean marketing/content/lead-gen only, no patient data touches anything; BAA-covered infrastructure isn't built before month 4-6; the highest-risk offering (AI lab-narrative service) is gated behind Annette's own Medical Technologist credential or a licensed clinical partner and doesn't start before month 6.
